Maria Saint Martin helps game studios stop burning runway on unvalidated features and get cross-functional teams building the right thing, before the budget is committed.
Clearer direction and less production waste, without adding headcount.
Schedule Your Free ConsultationYour team stops guessing and starts building from a validated foundation. Every feature enters full-scale development with a clear rationale, a defined scope, and a shared understanding of what success looks like.
Design, engineering, art, and business stop pulling in different directions. Cross-functional alignment becomes the default, not something you have to fight for in every sprint review.
Retention and engagement improve when the product vision is coherent and the player experience is intentional. You get a clear diagnosis of what's driving players away, and a plan to fix it.
You're a founder, studio head, or product leader in active development. Your team is talented. The people are good. But somewhere between the vision and the build, things are getting lost.
Features get greenlit before anyone has truly stress-tested them. Engineering starts building while design is still figuring out the details. Art is waiting on decisions that haven't been made. And by the time the misalignment surfaces, you've already spent the runway.
You're not dealing with a talent problem. You're dealing with a process problem. And it's costing you more than you can see on a spreadsheet: in morale, in rework, in player retention numbers that don't move the way they should.

With the right process in place, your team builds from a validated foundation. Features move forward with clarity. Cross-functional alignment becomes the norm. And your players feel the difference.
I'm a Game Design Director with over 16 years of experience leading design across mobile, live-service, and multiplayer products at studios ranging from three-person indie teams to 200-person organizations shipping to 60 million monthly active users.
At Toca Boca, I led design for Toca Boca World through its transition to a live-service model. The initiatives I led reached approximately 60% of daily active users and contributed to measurable improvements in both short- and long-term retention, including double-digit percentage increases in weekly engagement with free content drops.
The work I'm most proud of isn't any single feature. It's the design validation process I built and championed: a structured approach to aligning cross-functional teams before full-scale development begins. It reduced waste, gave multidisciplinary teams clearer goals, and gave leadership real visibility into feature risk and expected outcomes before resources were committed.
Before Toca Boca, I held design leadership roles at Embark Studios and Avalanche Studios, where I led teams across combat design, systems design, and enemy design on titles including Arc Raiders, Just Cause, and Contraband. I've managed designers, built pipelines between disciplines, and worked closely with production, data, research, and engineering to keep complex projects coherent and on track.
I work with a small number of studios at a time, as an advisor and fractional design director. If your team is capable but your product isn't reflecting that yet, I'd like to understand why.
A free 30-minute consultation is a low-commitment way to get a senior outside perspective on what's creating friction in your studio right now.
